The introduction of Royal Guard/Captains. Mainly the founding of the Gotei 13.

Pretty sure you've heard of the kuchiki's coming from nobility which has high standing in the soul society. Try their ancestors with three other higher branched families. The head of the family/clan happened to be one of the first Royal Captains, back at a time where nobility happened to be one of more greater ties to power (connections). Since Byakuya's the 28th generation, if your going back in terms of time, it'd have to be way before the introduction of current characters. Possibly a young captain Yamamoto since their is no clear distinction of his age. The Royal Captains were the direct link to the spirit king and were the invisible division, Zero Division.

Of course this would all be before the founding of the soul reaper academy (2K+ years before main canons on current storyline)

Another idea would be yet another time point in the physical storyline. It's been done i'm sure, the great Quincy War which lead into a slaughter of the race. (of course, this means if you're a quincy, your death is INEVITABLE) How we could flex the relations between the Quincy race and the Gotei 13. They pretty much covered the idea with hollows being completely eliminated and not purified which created an imbalance, which is why the quincy's were up for excecution. Maybe morally it was unjust, but the same thing with the modsouls that happened about the same time, they animated dolls to fight the quincys with. Which already gives you three options in characters.
